I · The state of the room
Everyone feels the pressure. Few are calibrated.
61 percent of CEOs say their board is rushing the AI transformation. 75 percent of board members rate their own AI knowledge highly, while 40 percent of CEOs disagree. And 66 percent of boards admit limited knowledge of AI. The room does not agree about itself. This talk is meant to calibrate it.
II · "How are our competitors using AI?"
The model is the commodity. You are the difference.
The board's first question, verbatim. The answer starts with an insight: models are becoming commodities, and the difference lives in what is built around them, your data, your skills, your workflows. The decision that is yours: the ambition level. Cost play or moat, two or three deliberate bets instead of twenty pilots. And always ask: will the workflow we are investing in still exist in three years?
III · "What are we getting for the money?"
Licenses are not adoption.
56 percent of the world's CEOs see no measurable impact from AI yet. Only 15 percent of companies see significant returns. Meanwhile 92 percent of CFOs are pressured to show them. The vacuum has an explanation: licenses get counted, review time does not. The decision that is yours: define what counts as value, follow real usage, and budget like cloud, not like licenses.
IV · "Who owns AI here?"
Someone has to own the question.
Boards literally ask whether a Chief AI Officer is needed. The pattern that works: one accountable senior owner with a mandate, a cross-functional core, and a recurring item on the board agenda instead of a one-off briefing. The decision that is yours: appoint the ownership. Without an address, every AI question gets stuck in committees.
V · "Are we staying within our risk appetite?"
Responsible AI is not the brake.
CEOs with responsible AI in place are three times more likely to see real returns. What you need to grasp: an agent acts on someone's credentials, prompt injection means text from outside can steer tools on the inside, and the human in the loop is the default control. The EU AI Act wants every use case placed on a risk scale, and only 2 percent of Swedish organizations say they are ready. The decision: autonomy levels per domain, and what remains human.
VI · "What happens in the shadows?"
Your teams are ahead of the org chart.
57 percent of employees hide their AI use, and shadow AI shows up in one in five data breaches. The truth gets filtered on the way up: what reaches you is success stories and risk memos, not the everyday reality. Bans drive the usage underground. The decision that is yours: sanction a path instead, and go ask your teams what they actually do.
VII · "Do we have the competence, all the way up?"
The words are half the competence.
The EU AI Act requires AI literacy across the organization, leadership included, and 80 percent of both CEOs and boards want measurable AI understanding in new board candidates. Start with the words your teams use: an agent acts, a skill is knowledge loaded on demand, MCP is the protocol to your systems, an agentic workflow works when events happen. A short talk on each one lives right next door.
VIII · You already use AI
The way it was in 2023.
94 percent of executives use AI personally, more than their staff, and a third of board members let AI digest the board pack. The upgrade is the next step: a red-team partner before the decision, a premortem, an analyst for the report. Using the technology is the fastest calibration of every decision in this talk. And the data boundary applies to you too: the M&A memo does not belong in a free chatbot.
IX · Monday morning
Five moves that go a long way.
Appoint the owner. Define what may leave the house. Sanction one path instead of banning twenty. Pick two bets and measure them honestly. And ask your teams what they already do, the answer will surprise you. None of this requires a technical background. All of it requires a decision.
